

You just hit "send" on your latest round of emails, and now, you wait.
For the next 24 hours, your team watches the dashboard. Open rates start to tick up and clicks trickle in. Maybe you get to celebrate a strong start, or maybe you start drafting an explanation for why the numbers look soft.
But the truth is, the campaign's outcome was decided weeks ago.
We have a tendency to judge campaign performance based on what happens after a launch. We look at subject lines, send times, and creative assets as the variables that make or break success. But in our space, the most critical failure points happen long before a student ever sees a subject line. They happen in planning meetings, in data hygiene protocols, and in the assumptions we fail to validate.
By the time the email goes out, the die is already cast. If the foundation is cracked, no amount of A/B testing or clever copy can save the structure.
We're diagnosing failure in the wrong place
When a campaign underperforms, the immediate reaction is to look at the creative. Was the subject line too long? Did the image fail to load? Was the call to action clear?
We diagnose failure in the execution phase because that’s where the data lives. It’s easy to pull a report on open rates. What outcome are we trying to drive, and do we have the infrastructure to track it?
When you start with the output, you prioritize volume and activity. But when you start with the input, you prioritize relevance and intent.
The planning gap no one owns
One of the biggest stealth campaign success killers is the handover gap. Marketing creates the assets, admissions defines the audience, ops handles the list, and a vendor might handle the send.
Everyone owns a piece of the process, but in many cases, no one owns the holistic validity of the strategy. Marketing assumes the list is good. Admissions assumes the creative will work. Ops assumes the timing is right.
This fragmentation creates a vacuum where important assumptions go unchecked. A campaign that looks great in a Google Doc can fail spectacularly because the list segment was stale or the value proposition didn't align with where those students were in their journey.

Legacy is just another word for "stale"
Institutional memory is powerful, but it can also hold you back. Enrollment cycles are cyclical, so it’s tempting to dust off last year’s yield campaign, update the dates, and run it again.

How assumptions sneak into every campaign
Risk compounds quietly, and it rarely looks like one big, bad decision. Instead, it looks like a series of small, reasonable assumptions that turn out to be slightly off.

Instead of writing better emails, the solution is to build better processes for validation. This means asking harder questions early. What happens if our assumption is wrong? What evidence do we have that this offer matters?
It means running pre-mortems where the team imagines the campaign failed and works backward to find the cause. It means using predictive simulation to see how a message is likely to land. It means treating every send as a risk that should be justified, not a box that should be checked.
What changes when you treat campaigns as predictable systems
When you move from guesswork to predictability, the team's operational temperature goes down.
There are fewer fire drills because fewer fires start. There are fewer debates about subject lines because data settles the argument. You stop relying on volume to hit your numbers because you can count on the yield from the messages you do send.
Predictability is often sold as a performance booster, which it is. But it’s also a sanity saver. It gives enrollment leaders the confidence to look their VP in the eye and say, "We know this will work," instead of, "We hope this works."
Why students feel the difference even if they can't name it
Students are excellent noise detectors. They know the difference between being "processed" and being actively engaged.
When a campaign is rushed or built on shaky assumptions, it feels generic. The benchmarks bear this out. According to Vital Design, the average click rate for new prospect nurturing campaigns is just 2-4%. That means up to 98% of students are ignoring the standard approach.
Compare that to the 5-8% click-to-open range seen in well-targeted nurture campaigns. The difference isn't just better writing, it’s better planning. It’s the result of a strategy that respects each student’s time and intelligence.
When you do the heavy lifting in the planning phase, the student gets a message that feels timely, relevant, and restrained. They don't see the strategy; they just see an email that's finally worth reading.
The new question enrollment leaders have to ask
For years, the first question in the Monday morning meeting has been, "Did the campaign work?"
It’s a valid question, but it comes too late. The better question, the one that drives improvement and prevents failure, is asked weeks earlier.
"What evidence do we have that this campaign will work?"
If you can’t answer that with data, precedent, or clear logic, you aren’t ready to send. Pause. Validate. Then launch. Your future open rates—and your enrollment numbers—will thank you.
